It is debatable whether college is built for vocational training. One question to ask is if theories and standardized exams easily translate into professional strength. Whatever the answer to this question is, some things can only be learned on the job. On the topic of people management, textbooks can only teach you so much; the rest, as they say, must be learned from experience. That said, needs unmet by theories can be filled with tips from hands-on [1] experience. Luckily, I’ve had an opportunity to work with an extraordinary boss; in this “Becoming a Better Manager” series, I’ll share some things I have learned from her. On guidance and criticism A big difference between working together and working alone alongside each other is the existence of feedback. However, there are types of feedback that everyone more or less [2] dreads: criticism and instructions. Being criticized or told what to do can be an unpleasant experience, especially when coming from one’s boss. Thus, refined communication skills of managers can make things better.   Break down your request into digestible chunksIf you want to make a request, avoid bombarding the recipient with a comprehensive and intimidating overview. Instead of introducing a new responsibility at once, break it down into smaller pieces. This requires patience on your end, as it is easy to pass on a pile of work and forget about it. However, gradual introduction of tasks allows room for flexibility and eases the emotional burden on the receiving side. But show why you are making such requestsWhile avoiding a steep learning curve is important, you should also show the employee the big picture. Help them understand how their role fits into the goals and missions of the organization. Providing this information will give purpose and help the individual execute the task in a well-oriented manner.    Repeat yourself until you don’t As a manager, you might encounter your people making the same mistakes. Should you experience such a recurrence, kindly give them a reminder. Remember not to exaggerate their missteps by generalizing. If you specifically asked, “what happened to this document here?,” when the first mistake happened, ask the same particular question in the second and third incident instead of launching an overarching attack. When properly executed, you’ll eventually find you no longer have to reiterate the same points.  Teaching is part of your jobNot everyone enjoys teaching. In fact, people become lawyers, consultants, and engineers because teaching is not where their true passion lies. Ironically, knowledge and skill-sharing are essential in a corporate environment. So stop before frowning at someone else’s less-than-ideal work. This person is on the same boat with you -- they are not a competitor. Investing time to give detailed guidance benefits everyone on the team.  Pair criticism with praiseBlunt criticism is not only hurtful but often ineffective. This is because when people feel threatened, they become defensive. If you introduce criticism with praise, the bitter part is more likely to be well-received. Also, try to be genuine with the praise by pointing out parts that you like.  Armed [3] with these tips, you’ll find it easier to communicate with your people. But underlying your message to employees should be a sense of respect. No amount of tricks will do when you lack respect towards them. In “Becoming a Better Manager” part (2), I will explore the intricacies of motivation.

대학이 직업 훈련을 위한 것인지에 대해서는 논쟁의 여지가 있습니다. 한 가지 생각해볼만한 것은 이론들이나 표준화된 시험 성적이 실제 직장에서의 유능함을 의미하는지 입니다. 이 질문에 대한 답이 무엇이든지 간에, 일을 실제 경험해야 깨달을 수 있는 것들이 있습니다. 인력 관리라는 것에 대해 교과서로 배울 수 있는 것은 한계가 있고, 나머지는 사람들이 말하듯 대부분은 경험에서 배워야 합니다.  그렇긴 하지만, 이론으로 충족되지 않은 부분들은 실제 경험에서 얻은 조언으로 채울 수 있습니다. 저는 운 좋게도 매우 뛰어난 상사와 함께 일할 기회가 있었습니다. 이번 '더 나은 관리자가 되려면' 시리즈에서는 그녀에게 배운 것들을 알려드리겠습니다. 지도와 비판에 대하여 함께 일하는 것과 혼자 일하는 것의 큰 차이점은 피드백의 유무입니다. 그러나 모든 사람이 조금씩은 두려워하는 피드백의 유형이 있는데, 이는 직원들을 지도하고 비판하는 것입니다. 지적을 받거나 어떤 일을 하라고 지시를 받는 것은 그리 유쾌한 일은 아닐 수 있고, 특히 자기 상사로 부터 그런 말을 듣는 경우는 더욱 그렇습니다. 여기 관리자로서 커뮤니케이션하는 기술을 잘 연마하기 위한 방법을 몇 개 소개합니다.  일을 요청할 때는 이해하기 쉽도록 작은 단위로 나누세요.일을 지시할 때 상대에게 범위가 넓고 기를 죽일만한 업무 개요를 마구 늘어놓지 마세요. 새로운 임무를 줄 때는 한번에 다 주지 말고 작은 부분으로 나누어주세요. 이렇게 하는 것에는 당신의 인내심이 필요한데, 일이란 것이 한꺼번에 넘겨버리고 잊는 것이 훨씬 쉽기 때문입니다.  하지만 점진적으로 업무를 넘기면 직원은 융통성을 발휘할 여유가 생기고 감정적인 부담을 덜 수 있습니다. 하지만, 왜 이런 지시를 내리는지 이유를 설명해주세요.한꺼번에 너무 많은 것을 요구하지 않는 것은 중요하지만, 동시에 직원에게 전체적인 큰 그림을 보여줘야 합니다. 직원이 맡은 역할이 조직의 목표와 임무에 어떻게 기여하고 있는지 이해하도록 도와주세요. 이런 정보를 제공하는 것은 직원에게 목적의식을 부여하고 그가 방향성을 가지고 일을 수행하는데 도움을 줍니다.     필요없을 때까지 같은 질문을 반복하세요.관리자로서 당신은 직원이 같은 실수를 반복하는 상황을 접할 수 있습니다. 만약 이런 일이 재발하게 되면 그들에게 친절히 과거의 경우를 상기시켜 주세요. 이때 그 실수를 일반화해서 과장하지 않도록 유의하세요. 처음으로 실수를 했을 때 구체적으로 "여기 이 문서는 어떻게 된겁니까?"라고 물었다면, 두번째, 세번째 실수를 저질렀을 때에도 전반적인 비난을 퍼붓지 말고 같은 질문을 반복해야 합니다. 이런 과정을 제대로 실천하면 더 이상 같은 말을 반복할 필요가 없게 될 것입니다.  가르치는 것도 당신의 업무입니다.모두가 가르치는 것을 즐기지는 않습니다. 사실 가르치는 것을 좋아하지 않기 때문에 변호사, 컨설턴트, 엔지니어 같은 직업을 택한 사람들도 있습니다. 역설적이게도 지식과 기술 공유는 기업 환경에서 필수적입니다. 그러니 누군가가 이상적으로 일을 잘해내지 못한 경우 눈살을 찌푸리지 마세요. 이 사람은 당신과 같은 배를 탄 사람이지 당신의 경쟁자가 아닙니다. 시간을 투자해서 자세히 지도하는 것은 팀원 모두에게 이익이 됩니다.  비판을 할 때는 늘 칭찬과 함께 전달하세요.단도직입적인 비판은 상처를 줄 뿐만 아니라 별 효과가 없는 경우가 많습니다. 사람들은 공격을 받는다고 느끼면 방어적으로 되기 때문입니다. 비판을 할 때 칭찬과 함께 하면, 듣기 싫은 비판도 잘 받아들여질 가능성이 높습니다. 또한 당신이 만족했던 부분을 구체적으로 얘기해서, 칭찬을 진심으로 들리게 하세요. 이상과 같은 조언을 잘 활용하면 당신은 직원들과 소통하는 것이 훨씬 수월해진 것을 알 수 있을겁니다. 하지만 무엇보다도 당신의 모든 메시지의 바탕에는 직원에 대한 존경심이 있어야 합니다. 당신이 그들을 존중하지 않는다면 어떤 잔기술도 통하지 않을 것입니다.
